A representative sample is run in parallel with the existing process, preserving the 35-minute baseline and the same case types, approval rules and accuracy measures.
PROCESS INTELLIGENCE / 06 WHAT MUST IMPROVE
Pilot Proof.
Test the business result — not whether the demonstration looks impressive.
Pilot proof compares controlled operating evidence with the pre-AI baseline before any scale decision.
Pilot Proof defines a bounded test using representative cases, a named user group and the smallest approved data scope. The pilot may begin in shadow or parallel mode so outputs can be compared safely with the current process. It measures the result that matters — cycle time, quality, correction effort, value, service, overrides and incidents — against the baseline established before AI was introduced.
Acceptance thresholds and go, prepare or stop rules are agreed in advance, including the evidence required to justify further investment. A technically functioning model is not sufficient: the process must improve without breaching its quality, privacy, security or human-control guardrails. The pilot therefore ends with a transparent business decision to scale, adjust, perform prerequisite work or stop, while implementation remains separately approved.

The same example follows the complete map so each dependency remains visible from outcome to pilot evidence.
Proceed only if handling effort falls by at least 30%, payment accuracy and control compliance remain at or above baseline, material correction stays within tolerance and no serious incident occurs.
Data makes it possible. People keep it accountable.
Evidence required at this step
Baseline cases, pilot inputs and outputs, reviewer corrections, timestamps, quality results, overrides, incidents, operating cost and realised benefit evidence.
